New research: From Pilot to Profit – Why AI Success in Law Firms Depends on More Than the Technology

The law firms seeing the greatest value from AI are not the ones with the most advanced tools. 

According to our latest report, AI in Law Firms: Value, Adoption and the Pricing Challenge, they are the firms that got something more fundamental right first: the conditions inside the firm that determine whether AI actually gets used.

That is not the story being told in much of the market. New tools appear regularly. Product demonstrations promise significant productivity gains. Firms are being pushed to decide where AI fits, what to invest in and how quickly to move, with much of that pressure aimed at procurement.

But our research suggests the real bottleneck is not software selection. It is leadership: how adoption is led, how value is measured, and how pricing models adapt once AI starts changing what legal work actually costs to deliver. 

Access is not enough

Most law firms have moved beyond asking whether AI matters. The question now is how to adopt it successfully.

Across the firms we spoke with, access alone was not a reliable predictor of success. Where AI tools were simply rolled out across the business, many firms saw an initial burst of interest followed by a gradual decline in engagement.

By contrast, firms that invested in clear use cases, practical training, visible leadership support and internal champions reported stronger engagement and more sustained use.

The lesson is clear. AI adoption is not just a technology project. It is a leadership and change management challenge.

Start with the problem

The firms seeing the clearest value did not start by asking which AI platform to buy. They started with the problems they wanted to solve.

  • Where are people losing time?
  • Which processes create frustration?
  • Where would greater consistency improve outcomes?
  • Which tasks are repeated often enough to justify a different approach?

 

Only then did technology become part of the conversation.

That distinction matters. AI introduced to solve a defined business problem is easier to evaluate, easier to measure and easier for people to understand.

Value is broader than speed

AI is already reducing the time required for tasks such as document review, research, matter analysis and first drafts.

But the value firms described was not limited to efficiency.

Respondents also pointed to improvements in quality, consistency, knowledge sharing, risk management and client service. Used well, AI can help lawyers test assumptions, identify issues earlier and add another layer of review before work reaches clients.

That does not reduce the importance of professional judgement. It increases it.

The commercial questions are only beginning

As AI reduces the time required to complete some legal work, firms will also need to think carefully about value and pricing.

If a task takes less time, but the outcome is the same or better, what is the client really paying for?

The answer has probably always been expertise, judgement, assurance and confidence. AI simply makes that more visible.

There is no single answer to how legal services should be priced in an AI-supported environment. But the firms that begin asking the question now will be better placed than those waiting for the market to decide for them.

Looking beyond the tool

The legal sector is right to approach AI carefully. But caution should not mean standing still.

The firms most likely to benefit will be those investing not only in tools, but in leadership, governance, practical adoption and commercial clarity.

The real question is no longer simply: which AI platform should we buy?

It is: how do we build an organisation capable of using AI well?

That is where the real investment lies.
